Preparing for Implementation


Preparing for implementation takes a lot of planning and coordination. It is also about achieving the right balance between doing what we know is effective and incorporating lessons learned from the pre-implementation assessment. You also need to be prepared to make changes and adapt a new program/intervention/practice so that it will fit with your site, workflow, resources and population (often called the “context).

Here’s what we’ve found so far about successful implementation of new programs/practices/interventions across multiple settings

 

Identify implementation team, clarify roles and expectations
Plan for hiring new team members, if needed
Secure protected time for existing team members to deliver the new program
Secure office space, additional resources, access needed to perform the role
Set up standing meetings to discuss progress, challenges, timelines

Define core components/core functions
Plan for intervention core components/functions

Identify and engage relevant implementing partners
Identify implementing partners
Assess implementing partners' influence and level of involvement
Use strategies to engage and obtain commitment for implementation

Prepare evaluation plan
What would be considered a successful implementation?
What are you hoping to achieve in the end with the implementation of the new program, intervention, or initiative?

Consider what data would be needed - how to collect it, who to involve
Plan to track progress

Conduct pre-implementation assessment
Collect pre-implementation data using key informants interviews, process mapping and brain-writing (see videos on Setting Up a Program for Success)
Analyze data to identify key trends, perspectives, processes
Use the data to make pre-implementation adjustments

Make necessary adjustments to ensure fit and minimal workflow impact
Make initial adaptations
Importance to fit with local setting and roles
Prepare a plan to recognize and capture important and impactful adaptations over the entire implementation
